Runpod's experience building a conversational data agent for Slack found that improving the underlying data architecture delivered far bigger gains than upgrading the model itself.
Agentic AI has become the dominant theme in boardrooms and at technology conferences, with the pitch centering on autonomous agents that will take over corporate analytics. Under this vision, data access is democratized to the extreme: anyone from an intern to the CEO could type a natural-language question into Slack and receive an instant, data-backed answer.
Commentary at InfoWorld pushes back against that narrative. Dropping a cutting-edge large language model into the average corporate data warehouse does not create a brilliant data analyst — it produces a confident but unreliable one. An AI agent cannot repair bad data, missing joins, or undocumented columns. If the underlying infrastructure is a chaotic web of isolated silos and ambiguous schemas, the agent will simply deliver wrong answers faster to everyone in the organization, and with high confidence, which is by design.
The argument is grounded in hands-on work at Runpod, which built a conversational data agent to let its teams query infrastructure metrics directly in Slack. The company's biggest takeaway from the project was not about the model at all, but about the architecture underneath it. Model improvements delivered only small, incremental gains, while upgrading the data foundation fundamentally changed the quality and usefulness of the agent's responses.
The practical test is operational accuracy: whether anyone at the company can ask how many GPUs were run through maintenance today, or how many GPUs were taken offline in the last hour, and get an accurate, actionable answer. For enterprises racing toward agentic analytics, the conclusion is that data infrastructure readiness — not model selection — determines whether agents inform decisions or confidently mislead at scale.
